Case study
Lean processes teams actually keep
Three light processes, a decision log, status updates and a retro format, that made a data team calmer and faster.
Context
A data engineering team serving many stakeholders at once.
Challenge
Decisions got lost, stakeholders kept asking about the status of their data, and retros felt repetitive.
Approach
- Rolled out a decision log, so we wrote down what we decided and why.
- Introduced regular status updates on data ingestion, so people didn’t have to ask.
- Introduced a retro framework that turned conversations into follow-ups.
Outcome
Sprint throughput rose by 18%.
What I learned
Good processes are small. If people need a manual to follow it, it won’t last.
